Walk the streets of Chiang Mai and you'll find literally dozens of places selling tours that include all those activities. With 5 of you then you should be able to hire a vehicle just for you. This could be arranged through your accommodation once you get to CM. Given your list of activities, it sounds like you already know what's included in typical tours.
Have you looked at Elephant Nature Park as a stand alone?

One shop that certainly stocks them is DECATHLON - https://www.decathlon.co.th/en/search?controller=search&orderby=position&orderway=desc&search_query=inflatable+Kayak&submit_search=
10 to 12,000 baht

I have seen the ones that convert down to a backpack.

Decathlon have stores around Bkk as well as one in Pattaya and another in Chiang Mai.

Supersports in the larger shopping malls carry some occasionally.

Dont worry about the heat in Thailand . There are Tourist resort towns in the highlands around Chiang Mai . All facilities are available nowadays for Tourist . There are also many air conditioned 7 11 and other convenience stores to cool off in . All Tourist zones now have many travel agents selling cut price tickets on Tourist busses and charter flights to the popular western countries .

Just getting south of Chiang Mai city there are several obstructions in the form of a sluice/gate/lock whatever you want to call it - about half dozen in the first 30km. So you'd need something like a kayak which can be carried around them. Eventually you also get to where the Ping becomes the Bhumibol reservoir with its 500 foot high dam. Anyway, good luck and tell us how you get on ;-)

Immigration famously raided a co-working space in Chiang Mai a couple of years ago and hauled all the Digital Nomads downtown for questioning. In the end it turned out to be a misunderstanding and none of them were in trouble, despite it being verboten, officially.

Here's a subsequent detailed analysis looking into the implications...

Hi all,
I will be in Thailand for about a month and could really do with a SIM with mainly some data. What deals are currently best - cut the chase at the airport for one of the tourist packages or what else is out there? Any networks with better coverage than others?
Oh, and what are experiences with the Chiang Mai flower festival - worth rearranging timing for and necessary to book accomodation?
Thanks!

2.5 weeks is not a lot,but you can fit in a 3 stop trip......Bangkok,Siem Reap and a Thai island...flying between them.If you really want to squeeze down your time in each, you could even fit in Chiang Mai (personally I wouldn't,but its possible). There are plenty of cheap flights.

Its a good idea not to try and fit in Laos and Vietnam too..you really haven't got the time ;-)

I'm not sure if it's any consolation but we extended our Tourist Visas in Chiang Mai yesterday and it was remarkably pain-free. We were in and out in 50 minutes. I know it's extending a Tourist Visa as opposed to an Exemption but the process looked similar from what I saw briefly in the immigration office. Hopefully wherever you go will be the same!
