What about the shuttle from Antigua to Tunco, did it work well?

To the OP:
I love Guatemala too but you can easily spend 5 weeks in Nicaragua. I assume you will have done day trips from Granada (Lake Apoyo and the white villages, volcano Mombacho (cloud forest), volcano Masaya). Try to include nature reserve Chocoyero/El Brujo as well (we spent the night there).
Ometepe has rural communities and two very different volcanoes (you can climb both but these are hard climbs, Concepcion is active and Maderas is covered in cloud forest). There are lake beaches and the Charco Verde nature reserve with nature trail (wildlife!) and ziplining (Chico Largo Adventure) close by. There is Ojo de Agua, a natural spring pool. The San Ramon waterfall hike. Kayaking. Horseback riding... Then (if the ferry is going again) there is a night ferry on Mondays and Thursdays to San Carlos, Rio San Juan. If the ferry is not going you can fly but not daily. We love wildlife refuge Los Guatuzos, another 4 hour boat ride from San Carlos (boats don't go daily, check out the centro ecologico and Cabinas Caiman). Then take a boat from San Carlos to El Castillo, a quaint river town and you can visit Indio Maiz. You can then take a bus to Matagalpa in the northern highlands (San Carlos to Managua but get off in San Benito and take a bus to Matagalpa there). We stayed in Matagalpa for 3 nights. It is a nice town (although we found it quite busy) : cathedral and a few churches. Two parks. Coffee museum. Cowboys. Mountainous scenery. Coffee farms. Bird watching. Hiking. We hiked up Cerro Apante, went to a small chocolate factory (El Castillo del Cacao), visited Selva Negra (coffee farm, cloud forest, trails, wildlife : howler monkeys, agoutis, birds...) and we went to Jinotega. Jinotega is a small laid-back town with a cowboy feel to it. We liked the cemetery and the hike to the cross. There is supposed to be great hiking in that area, lots of trails but you would have to ask in town. Esteli has a more commercial, agricultural feel. There is a cathedral and lots of murals. You can go to Miraflor, an agricultural cooperative with canyons and valleys and pockets of forest and at the highest point cloud forest. Lots of birds (and other wildlife if you go to the right places). What could be interesting is to do a homestay. That way you can see how the farmers live and a guide can take you to see flora and fauna. Choose a homestay as we stayed at a more upscale finca and didn't have a good experience. It is not that hard to get to. We took a bus from Esteli and it took 1.5 hours. There used to be a foundation called UCA in Esteli and you could make a reservation there. You can also choose between three zones (low, intermediate and high). You will see more wildlife if a guide can take you high up into the cloud forest.
We also went to El Tisey (near Esteli), a nature reserve with a waterfall, hiking, great views, birds... (we slept at the La Garnacha biological station). Of course you could also go to the Somoto canyon.
Then Leon, a great colonial city with churches, museums, murals, lots of restaurants, nightlife. The view from the cathedral roof is great. Go to the market. Try the street food behind the cathedral. Lots of volcanoes in that area. Cerro Negro is great: nice views, active crater and you can board or run down. Telica has an amazing crater, check out the overnight camping trip. There is also the El Hoyo trek (volcanic sinkhole). Near Leon you can go to the beach. Las Penitas is a fishing village with a nice beach, fun waves and a nature reserve. Three hours from Leon is Jiquilillo: a rural area with deserted beaches and another nature reserve. Check out Rancho Esperanza. Take a bus to Potosi and climb volcano Cosiguina: long walk but not hard, great crater lake, nice views.
